WORK AND ORGANISATIONAL REDESIGN
AI is changing tasks. What needs to change around them?
Faster tasks can still leave teams with duplicate work, unclear accountability and slow decisions. Realising the benefit means rethinking how the work fits together.
Forging Change helps leaders redesign work within a defined team, function or workflow—clarifying responsibilities, improving handoffs and creating the conditions people need to deliver.

Make the whole workflow work better
The starting point is a business outcome: better service, more useful decisions, improved quality or capacity for work that matters. We examine what needs to change across the workflow for that outcome to be realised.
The scope can include tasks, role responsibilities, review and approval authority, coordination routines and team arrangements. Changes to reporting relationships are considered where the evidence points to a structural issue. AI, new systems, growth and changing customer needs can all prompt this work.
We begin with a defined area and the leaders accountable for it. This makes the choices specific enough to develop, test and review.
When this work can help
Ownership has not caught up
New tools are in use, but people are unclear about who checks outputs, handles exceptions or makes the final decision.
Time is saved, but pressure remains
Old records and approvals persist. Checking increases or bottlenecks move elsewhere, leaving the team with little usable capacity.
Roles and skills are shifting
Leaders need to decide how work is shared, what expertise people must retain and where learning or supervision needs to change.
Progress depends on other teams
A better workflow needs agreement across functions on priorities, handoffs, decision authority or shared measures.
Design the work around how people will deliver it
A workflow can look efficient on paper while relying on extra effort, informal workarounds or authority that people do not have. Our readiness approach makes those conditions part of the design discussion.
We examine employee experience alongside the organisational conditions leaders shape: Cultural Leadership, Structural Agility and Power Dynamics. Where useful, the Change Readiness Compass surveys provide another source of evidence alongside work examples and operating measures.
That helps leaders test practical questions: Is there time to learn? Do people know what they own? Can priorities change? Will sponsorship and decision authority support the proposed arrangements?
A focused review with tangible outputs
The initial engagement covers one agreed team, function or workflow. It combines conversations with accountable leaders and employees, a review of current work and facilitated sessions to develop options. Preparation, participants, deliverables, timing and investment are confirmed before you commit.
Understand the current work
A current-work map showing tasks, handoffs, decisions, friction and strengths to preserve, linked to the business outcome.
Clarify the proposed changes
A proposed work design setting out responsibilities, review ownership, decision authority and changes to coordination or team arrangements.
Prepare people and conditions
A readiness and capability plan identifying learning, capacity, support and leadership decisions needed to make the proposed work manageable.
Agree how to test the benefit
A trial brief with scope, owners, required approvals, measures and review dates—or a clear evidence plan where a trial is not yet justified.
The review supports a decision about what to test, prepare or investigate further. Follow-on advisory can help leaders introduce approved changes, resolve competing priorities and adjust the design using feedback and results.
Start with the decision you need to make
Bring the workflow or team affected, the outcome you want to improve and the decisions that are proving difficult. We will discuss whether a focused work redesign review is the right starting point.
If the opportunity is still uncertain, the AI Work and Adoption workshop can help you explore one workflow and identify readiness priorities. A workshop is optional; advisory can begin directly.
We work alongside your internal HR, change, technology and governance specialists. Your organisation owns formal role, workforce and structural decisions, with specialist inputs agreed for the scope.
